Most SEO audits we inherit are 60-page documents nobody acts on. The useful part is always the first two pages. So this is the short version: the eight checks we run in the first day on a new site, in the order we run them, and what each one has been worth on client work.
It is written for a business site of thirty to three hundred pages with a real service behind it. If you run a 40,000-SKU catalogue some of the arithmetic changes. The sequence does not.
Start in Search Console, not in a paid tool
Search Console is the only place Google tells you what it actually did with your site. Everything else is a model of it. We open four reports, in this order, before anyone opens Ahrefs.
Pages (indexing). Compare Indexed against the number of pages you believe you have. A site with 120 real pages and 4,000 indexed URLs has a parameter or pagination problem diluting everything else. A site with 120 pages and 38 indexed has a crawl or quality problem, and no amount of new content will fix it. Both are common. Both are usually fixed in a morning.
Queries, last 16 months, compared year on year. Look at impressions before clicks. Impressions falling means you are being shown less often. Clicks falling on flat impressions usually means an AI answer or a competitor's snippet is absorbing the click, which is a different problem with a different fix.
Links, internal. Sort ascending. Your money pages should not be at the bottom of that list. On the last eleven audits we ran, the highest-return single fix was adding internal links to service pages that had two or three inbound links from the site's own content.
Core Web Vitals, field data. Note it. Do not act on it yet. It comes seventh in this list for a reason.
Then check that the important pages can be reached
Run a crawl and look for three things: pages more than three clicks from the home page, pages with no inbound internal link at all, and templates that link to everything. A footer with 90 links passes almost nothing to any of them, and we still see that footer on about half the sites we take over.
Internal linking is the cheapest ranking work available and the most consistently skipped. It is also entirely within your control, which is more than can be said for backlinks.
Fix titles and H1s against what people actually type
Open the Queries report, filter to each important page, and read the top ten queries bringing it impressions. If the page title does not contain the words in those queries, change the title.
This sounds too simple to matter. It regularly moves a page from position 11 to position 6, because it closes the gap between what the page is about and what the page claims to be about. Keep titles under about 60 characters so they survive truncation, put the distinguishing word first, and do not repeat the brand name in the H1 as well as the title.
The mistake we see most: a title written for the boardroom. Innovative Solutions for Modern Manufacturing has never earned a click. CNC machining, Noida, 48-hour turnaround has.
Decide what AI Overviews have done to each page
This is the check that did not exist three years ago. Split your pages into two piles.
Pile one is definitional: what is domain authority, how does a sitemap work. These now often resolve inside an AI summary, and click-through on them has fallen materially across every account we manage. They still earn their place as evidence of expertise and as citation sources. Stop measuring them by traffic.
Pile two is transactional and local: ecommerce developer noida, shopify migration cost, seo agency near me. These behave almost exactly as they did in 2022. Someone with a budget still clicks, compares three suppliers, and enquires.
The move is not to stop writing guides. It is to stop expecting guides to be the traffic engine, and to make each one link clearly to the page that sells the thing. Give Google an unambiguous entity
Classic ranking and AI systems both reward being easy to identify. One consistent business name, address and phone number across the site, the Business Profile and the major directories. An About page that states what the company does, since when, and who runs it. Organization schema that matches all of it.
We have watched a client's brand-name results consolidate within six weeks purely from making those three sources agree. Nothing else changed that month.
Local: claim the profile properly
If you serve customers from a place, the Business Profile is worth more than the next five items combined. Primary category correct, secondary categories used, services listed with descriptions, twenty or more photos, and a review request habit rather than a review campaign. Core Web Vitals: an afternoon, not a quarter
By 2026 the ranking effect of Core Web Vitals is a tie-breaker between comparable results. The conversion effect is real and larger. Fix the obvious three, the hero image served at the wrong size, the render-blocking font, the chat widget loading before first paint, then stop. If a rebuild is coming anyway, put the performance budget in the contract and stop treating speed as an SEO task. We measured which changes actually move the numbers across twelve rebuilds; four of them account for nearly all of it.

Report enquiries, not rankings
The last item is a reporting one, and it is the reason the rest survives a budget review. Rankings tell you whether the work is progressing. They do not tell the client whether it worked. Track form submissions, calls and qualified enquiries by landing page, put those at the top of the report, and keep rankings underneath as the explanation.
Set this up before the SEO work starts. Retrofitting call tracking in month five, after someone asks what the money bought, is a bad conversation to have.
What we skip
Disavow files, unless there is a manual action. Keyword density targets. Chasing a third-party authority score. Publishing weekly because a calendar says so. Rewriting meta descriptions site-wide before the internal linking is fixed. Each of those has eaten client months in accounts we later took over, with nothing measurable to show for it.
When to bring someone in
Do this yourself if the site is under fifty pages and you can give it a full day. Bring in help when the indexing report and your page count disagree by an order of magnitude, when a migration is involved, or when the checks come back clean and the enquiries still are not there. That last case is the one worth paying for, and it is most of our SEO retainer work.
Questions
How long before SEO work shows up in enquiries?
On a site with existing authority, internal linking and title fixes usually move within four to eight weeks. New content on a young domain is a six- to nine-month proposition. Anyone promising faster on a new site is describing paid search, not SEO.
Is Core Web Vitals still a ranking factor in 2026?
Yes, but a weak one. It separates results that are otherwise similar. Treat it as a conversion project with an SEO side benefit. The revenue argument for speed is far stronger than the ranking argument.
Do AI Overviews mean SEO is finished?
No, but the traffic mix has changed. Informational queries convert to clicks far less often; commercial and local queries are largely unaffected. The right response is to keep publishing genuinely useful pages and make sure they route people to the page that sells the service.
Should I buy links to raise domain authority?
No. Domain authority is a third-party score, not a Google metric, and bought links are the easiest pattern to detect. Earn mentions through client work, data you can publish and local relationships. Slower, and it never needs undoing.
How often should this checklist be repeated?
Quarterly for the Search Console reports and internal linking, annually for the full pass. Run it immediately after any redesign, migration or CMS change. That is where quietly catastrophic problems start.
